Amazon's Q3 2026 earnings are out, and with Prime Day moving to June, it was a quarter that needed a careful read. Headline numbers are harder to compare than usual, but the direction underneath them is clear.
In summary, Amazon managed the business to a higher operating margin, with AWS driving growth and inventory roughly in line with sales on a year-over-year basis. For the retail side of the business, the picture is more cautious.
Here are three takeaways for brands selling and advertising on Amazon heading into Q4.
1. Prime Day Timing Muddies Q3, but the Slowdown Is Real

Moving Prime Day out of the quarter makes Q3 harder to compare, but it does not explain away the trend. Growth slowed across the lines that matter most to brands:
- Service sales: Growth fell from 24% in Q2 to 19% in Q3.
- Advertising: Ad revenue growth fell from 26% in Q2 to 12% before currency in Q3. Amazon's Q4 guide for high-teens ad growth still sits below the low-20s pace it had been running.
- Online Stores: Growth was 2% before currency, versus 8% a year ago.
That matches what we at Podean saw during Prime. Shoppers showed up, but they spent carefully. A stronger Fall Prime did not change the combined quarterly trend.
2. Q4 Planning Should Protect Winners and Starve the Tail

Demand is still moving through the marketplace. Paid units grew 12%, and third-party seller services rose 10% before currency to $46.5B.
The pressure is in what that demand is worth. Product sales grew only 2%, while Amazon's inventories rose 11.6% from Q2 into the holiday quarter. Plan Q4 accordingly:
- Keep hero ASINs in stock. Your best sellers are where the demand is, so protect their availability and organic rank.
- Be strict on slow movers. Cut back on weak bundles and tail ASINs that are unlikely to sell through.
- Avoid bulk inventory buys that can age into January. Stock that misses the holiday window becomes a storage cost and a margin problem in Q1.
3. Ad Budgets Should Be Defended With Proof, Not Habit

Amazon guided Q4 ad revenue growth to the high teens. Spend will come back into the auction, and CPC pressure will follow.
Still, Q2, Q3 and the Q4 guide together point to a slower business than the one brands planned against earlier this year. Every dollar of holiday spend needs to earn its place:
- Set ASIN priorities and margin floors before budgets go live, so spend flows to products that can carry it.
- Build warm audiences in Amazon DSP from custom combo audiences, not off-the-shelf segments.
- Feed the system better signals through Conversions API, so you are not paying to acquire a customer who is already yours.
- Judge spend on incremental sales and contribution margin, not on ROAS alone.
Discipline Beats Momentum This Holiday Season
Amazon is still growing, and shoppers are still buying. But the retail and advertising lines are slowing, and Q4 will reward brands that plan for the business as it is now, not as it looked in the spring.
Protect your winners. Cut the tail. Prove every ad dollar.
